Most papers (see Alodhiani, 2024; Awasthi et al., 2024; Pronoy Kumar, 2024) highlight the positive impacts of transformational and democratic leadership on performance, morale, and satisfaction. However, there’s little exploration of situations where these styles might not work—or even have adverse outcomes (for example, in highly time-pressured or culturally discordant teams). This research would systematically collect and analyze “failure” cases where teams under widely celebrated leadership styles experienced conflict, underperformance, or burnout. By examining these deviations (as per the “deviations from expectations” heuristic), the study could develop a nuanced model of boundary conditions for leadership effectiveness. This challenges the literature’s core assumption of universality and could have major implications for leader training and style selection.
